A twelve-room riverside property losing 71% of its revenue to OTA commission, with a website that could not take a booking on a phone.
Where it started.
Lanna River House had the reviews, the setting and the rates. What it did not have was a reason for a guest to book direct. The old site was a photo gallery with a contact form, loading in 6.4 seconds on mobile, with the booking engine buried three clicks deep and priced identically to Agoda. Guests did the sensible thing and booked where it was easier.
Three moves that changed it.
Give direct a reason to exist
We built a direct-only rate with a late checkout and a river-terrace breakfast, then said so above the fold, in the room list, and in the booking widget. Not a discount — an offer the OTAs structurally cannot match.
Rebuild the booking path
Availability moved into the hero. Room pages became one-screen decisions with real photography, honest room sizes in square metres, and a price that never changed between the card and the checkout.
Own the searches that convert
Not "hotel Chiang Mai". We took "boutique riverside hotel Mae Rim", "Lanna style hotel Chiang Mai", "hotel near Mae Rim elephant sanctuary" — lower volume, far higher intent, and almost no competition from the chains.
